The Real Reason You Can't Scale Past $30,000

Most consulting businesses are stuck in the $10K–$30K zone. Or they break the second they cross $30K.The reason is almost always the same: the business is built in pieces. A bit of marketing here. A sales call there. A proposal template somewhere else. Delivery living in your head. And every few months, one part breaks, so you fix that one — and another part starts bleeding.I call this the patch cycle. It looks like growth from outside, but inside it feels like you're always fixing the thing that's currently broken, never building the thing that stops the bleeding. In this video, I walk through why the funnel model breaks down for consulting businesses, and what to use instead — the Consulting Flywheel.A flywheel is a loop. Each piece feeds the next, and the last piece feeds back into the first. That's what makes it compound. Built properly, you stop guessing what to fix every week. You know what each part does. You know where the bottleneck is. You know what each rotation should make easier. In this video:00:00 [https://www.youtube.com/watch?v=3ufqNLc00qQ] — Why most consultants stay stuck at $10K–$30K02:00 [https://www.youtube.com/watch?v=3ufqNLc00qQ&t=120s] — The patch cycle: marketing push, sell, deliver, disappear05:00 [https://www.youtube.com/watch?v=3ufqNLc00qQ&t=300s] — Why the funnel model breaks down for consulting07:30 [https://www.youtube.com/watch?v=3ufqNLc00qQ&t=450s] — The three jobs of a consulting business (a funnel only shows one)10:00 [https://www.youtube.com/watch?v=3ufqNLc00qQ&t=600s] — The six pieces of the flywheel — and why the method is the engine13:00 [https://www.youtube.com/watch?v=3ufqNLc00qQ&t=780s] — Method, lead generation, qualification, nurturing, offers and sales, delivery26:00 [https://www.youtube.com/watch?v=3ufqNLc00qQ&t=1560s] — Why growth isn't a straight line: push, plateau, push, plateau29:00 [https://www.youtube.com/watch?v=3ufqNLc00qQ&t=1740s] — How to find the weakest connection in your flywheel— — —If you want to see which piece of your flywheel is the bottleneck, I built a free diagnostic for exactly that. episode #42 Sell before you build, build as you go artwork

#42 Sell before you build, build as you go

Welcome to the $100k Playbook with Mike Koziol Most consultants and course creators build their programs backwards. They spend months creating content, recording videos, designing worksheets, setting up platforms, and buying tools… only to discover nobody actually wants to buy what they built. In this episode, I share the approach I’ve used for years instead: sell before you build, then build as you go. I talk about why every business exists to solve a problem and why your job isn’t to create a solution first, but to validate that the problem is real and that people want your specific way of solving it. Instead of investing time and money upfront, I explain how I test positioning, packaging, pricing, and delivery by putting an offer in front of the market and asking for real commitment. Likes, comments, and waitlists can be helpful signals, but the strongest feedback comes when someone takes out their credit card. That’s when you know your idea resonates. I also break down how I quickly test offers using simple assets like posts, emails, offer docs, landing pages, and payment links, which allows me to explore multiple ideas every month without huge risk. And I clarify an important point: selling before building isn’t about promising something you can’t deliver. It’s about testing how you package expertise you already have. In the second part of the episode, I explain what happens after the sale. I share how I build programs incrementally, stay a few steps ahead of clients, and use real feedback to shape the experience. This helps me create offers people genuinely love instead of products built in isolation. If you’re a consultant, coach, or creator who wants to productize your expertise, reduce wasted effort, protect your mindset, and launch offers that people actually want, this episode will give you a practical and proven way to do it. — Connect with the host of the $100k Playbook Mike Koziol on Linkedin: https://www.linkedin.com/in/michalkoziol/ [https://www.linkedin.com/in/michalkoziol/] Download the 2025 Consulting report: https://mikekoziol.com/the-100k-consultant-report/ [https://mikekoziol.com/the-100k-consultant-report/] Download to $100k Offer Playbook: https://mikekoziol.com/the-100k-offer-playbook/ [https://mikekoziol.com/the-100k-offer-playbook/] Schedule a free marketing brainstorming session: https://mikekoziol.com/connect/ [https://mikekoziol.com/connect/] Please rate the podcast on Spotify and iTunes <3 Tags: consulting, consultant, productization, scaling, service business, marketing agency, freelancing, fractional CxO, profitability

episode #40 Why Fully Booked Consultants Can’t Grow artwork

#40 Why Fully Booked Consultants Can’t Grow

Welcome to the $100k Playbook with Mike Koziol In this episode, I break down a situation I see all the time. A consultant says they want more clients, but they’re already too busy delivering work. And even if they had time, they wouldn’t know how to get more clients. That combination tells me immediately that the problem is not marketing or lead generation. The real issue is a delivery bottleneck. You cannot scale demand when delivery is already at capacity. Adding more marketing on top of that only creates more pressure and more chaos. I explain how businesses naturally expose their constraints, and why growth always breaks at the weakest point in the system. I walk through the two real ways to fix a delivery bottleneck: productizing the work or increasing prices. I explain why hiring is usually the least efficient option, how custom work silently kills scale, and why clients don’t actually need customization. They want results, confidence, and a repeatable process. This episode is about slowing down, removing friction, and fixing the upstream problems so growth becomes possible again without burning yourself out. Show notes / what’s covered In this episode, we cover: * Why “I want more clients but I have no time” is a major red flag * How businesses reveal their real bottlenecks through friction * Why you can’t scale demand when delivery is already full * The difference between too much capacity and no capacity * The airplane analogy for utilization and idle capacity * Why hiring is the default but least efficient scaling strategy * The two real ways to fix a delivery bottleneck: * Productizing the work * Increasing prices * What productization actually means in practice: * Fixed scopes and clear outcomes * Fewer decisions per client * Standardized delivery process * Lower cognitive load * Why most consultants underprice their work * Why time tracking reveals what should be deleted, automated, or delegated * How AI makes delegation and automation easier than ever * Why “everyone wants it custom” is usually a false belief * The hidden cost of custom work: nothing compounds * Why repeatable frameworks increase client confidence * How productized delivery scales results for both you and the client * The balance between client outcomes and delivery efficiency * Why growth problems are almost always upstream problems * Why sales and closing issues usually point to offer and positioning gaps * How to think about growth by removing constraints instead of stacking tactics * Why clarity in delivery creates space for demand — Connect with the host of the $100k Playbook Mike Koziol on Linkedin: https://www.linkedin.com/in/michalkoziol/ [https://www.linkedin.com/in/michalkoziol/] Download the 2025 Consulting report: https://mikekoziol.com/the-100k-consultant-report/ [https://mikekoziol.com/the-100k-consultant-report/] Download to $100k Offer Playbook: https://mikekoziol.com/the-100k-offer-playbook/ [https://mikekoziol.com/the-100k-offer-playbook/] Schedule a free marketing brainstorming session: https://mikekoziol.com/connect/ [https://mikekoziol.com/connect/] Please rate the podcast on Spotify and iTunes <3 Tags: consulting, consultant, productization, scaling, service business, marketing agency, freelancing, fractional CxO, profitability
